TLDR: It's been a while since we've had a Kenyan on eh. We weren't even planning to buy this. We had a gap to fill in the wholesale list so got to blind cupping some samples, this just slapped. Who doesn't love a juicy Kenyan?

Gicherori is a washed coffee from Embu, grown by around 1,100 smallholder farmers on the slopes of Mount Kenya.

This is a pretty classic example of why Kenyan coffee is so widely recognised. It's a smallholder community delivering cherry to a central ‘factory’ - the Kenyan term for what we'd more commonly call a washing station.

The word factory feels strangely industrial, but it makes more sense in the context of Kenya's coffee history. Under British colonial rule, production became unusually centralised, regulated and obsessed with classification, grading and controlled processing. The system was built around a deeply unequal colonial industry, but parts of that processing infrastructure survived independence and were subsequently incorporated into Kenya's smallholder cooperative system.

The result is that a Kenyan washing station isn't necessarily some little shed out in the hills. Once cherry is delivered, processing can be remarkably systematic, with pulping, fermentation, washing, grading and drying carried out centrally under established protocols. It means farmers with only a few hundred trees can access a level of processing infrastructure and control that would be impossible to replicate individually.

In Gicherori's case, the factory is operated by the Kibugu Farmers Cooperative Society. The cooperative represents its members through primary processing and beyond, creating a structure where improvements in quality can, at least in principle, translate back into value for the farmers producing it.

Gicherori Factory

Gicherori Factory is situated in Kibugu, Embu County, on the southeastern slopes of Mount Kenya. Established in 1994, it is operated by the Kibugu Farmers Cooperative Society alongside the Kathkwa, Ndunduri, Gikirima and Ngerwe factories.

Around 1,100 farmers currently deliver cherry to Gicherori, growing coffee at elevations reaching around 1,800 metres above sea level. Farms here are small, with most producers tending somewhere between 100 and 1,000 coffee trees alongside other crops.

This smallholder model is typical of Kenya. Individual farmers grow and harvest their own coffee before delivering ripe cherry to a central factory, where processing and drying can be managed collectively.

Gicherori has a long-term focus on improving both coffee production and quality. The cooperative provides training to its members and maintains a demonstration plot where farmers can see different cultivation techniques in practice and compare them with what they're doing on their own farms.

Processing

Coffee is selectively handpicked by individual smallholders and delivered to Gicherori Factory, where the cherry is sorted before being pulped to remove the fruit.

The resulting parchment is transferred to concrete tanks and dry fermented for around 12–16 hours, depending on temperature and conditions. This fermentation breaks down the remaining mucilage, allowing it to be removed during washing.

The coffee is then washed with fresh water and passed through grading channels, separating the parchment by density. During peak harvest, it is usually soaked for a further 24 hours before being moved onto raised drying beds.

Drying takes around 7–14 days. During this time the parchment is regularly turned to encourage even drying and covered during the hottest parts of the day to protect it from excessive heat.

It's a process that requires a lot of handling, sorting and attention, but it's also a huge part of what gives great Kenyan washed coffees their ridiculous clarity and intensity.

AA Grade

AA isn't a quality score, it's a size grade.

Kenyan coffees are separated after milling using screens of different sizes, with AA representing some of the largest beans produced. AA coffee generally passes through a screen 18 but is retained by screen 17, giving a bean size of roughly 7.2mm or larger.

Size doesn't automatically mean better coffee, but separating lots in this way allows more uniform roasting and has become a familiar part of the Kenyan grading system.

The Varieties

Gicherori's members predominantly grow SL28, SL34, Batian and Ruiru 11.

SL28 and SL34 are basically the flavour profile that made Kenyan coffee famous. Both emerged from breeding and selection work carried out by Scott Agricultural Laboratories during the colonial period, and became widely planted due to their combination of cup quality, productivity and suitability to Kenyan growing conditions. Although well suited for Kenyan terroir, these cultivars weren't especially selected for resilience, so can be vulnerable to disease and the effects of climate change.

Ruiru 11 was developed as a compact, higher-density variety with resistance to both coffee berry disease and coffee leaf rust. Its smaller stature means farmers can fit significantly more plants onto the same amount of land - the extra yield can make a big difference to income when the typical farm size is only a few hundred trees.

Its shallower roots can make it more vulnerable to drought, so some farmers graft Ruiru 11 onto established SL rootstock, essentially combining its disease resistance and productivity with the more substantial root system of the older varieties.

Batian is newer again. Released by Kenya's Coffee Research Institute in 2010 and named after the highest peak of Mount Kenya, it was developed for resistance to coffee berry disease and leaf rust while maintaining good cup quality. It also matures relatively quickly, potentially producing its first crop after around two years.

This mixture of old and new varieties is increasingly representative of Kenyan coffee: SL cultivars remain hugely important for quality, while Batian and Ruiru 11 offer farmers some protection against the agronomic problems that make relying entirely on them increasingly risky.

Coffee in Kenya

Kenya's coffee industry is overwhelmingly smallholder based, but the way those small farms interact with the wider industry is unusually formalised.

Under British colonial rule, coffee production was developed around large estates, centralised processing, strict grading and an increasingly organised auction system. Black Kenyan farmers were largely excluded from the profitable end of the industry, but following independence and the expansion of smallholder production, much of that infrastructure was reorganised around cooperatives.

The result is the slightly unusual system we see at Gicherori today. A farmer might grow only a few hundred coffee trees, but their cherry enters a processing and trading structure capable of producing carefully fermented, density graded, screen sorted and individually traceable lots. It's one of the reasons Kenyan coffee has maintained such a distinctive identity, and why individual factories have become brand names within speciality coffee.

The system hasn't always worked well for the interests of the smallholders though. Over time, layers of cooperatives, millers, marketing agents and exporters made the route from farmer to buyer increasingly complicated. In some cases the same companies were involved in several stages of the chain, while farmers had relatively little control over who marketed their coffee, what it sold for, or how quickly the money made its way back to them. Kenya's coffee production has fallen dramatically since its peak in the late 1980s, and poor returns to farmers have been one part of that decline.

Kenya has introduced recent reforms in an effort to untangle things. The direction has been towards separating milling, marketing and buying roles, allowing more cooperatives to sell coffee directly through the Nairobi Coffee Exchange or overseas, and introducing a Direct Settlement System designed to get sale proceeds back to farmers without money passing through as many hands.

For buyers like us, that's potentially a big deal. Kenya's never had a problem producing great coffee; historically, the difficulty has been seeing clearly through the system behind it. Greater separation between the businesses milling, marketing and buying coffee, combined with more direct participation from cooperatives, should make it easier to understand where a lot came from, who was involved in selling it and ultimately where the money went.

It's still a complicated industry, and legislation doesn't magically make a supply chain transparent, but the direction is encouraging. Kenya already has the varieties, infrastructure and obsessive processing required to produce some of the world's best coffees. Giving the farmers and cooperatives behind them greater control over how those coffees are sold makes them a much more interesting prospect to buy.
